How to work so the client never calls to ask what is going on

Habits that settle the conversation in advance, instead of rehearsing answers to it.

The «how is it going?» call is almost never about how it is going. It is about the client not knowing, and not having known for several days. Seen that way, it turns out the call can be prevented, and not with more meetings.

Why they call at exactly the worst moment

Because they call when they start filling in the blanks. Silence is not neutral information: the mind fills it, and always for the worse. A week without a word from the contractor reads on the client's side as «they are probably not working on it», even if you have not stopped.

The practical conclusion: the rhythm of reporting matters more than its volume. Three lines every week are worth more than an excellent report once a month.

What to send without being asked

  • A fixed date. Not «at the end of the month» but «on the first». A floating date teaches the client to ask, and that is precisely the habit we wanted to remove.
  • The same structure every time. The client learns to read it in thirty seconds and stops studying every word. A structure that changes monthly reads as an attempt to hide something.
  • What opened, not only what closed. A «done» list on its own looks excellent and, month after month, hides the queue growing. A client who discovers that alone loses trust in every earlier report.
  • What is stuck on their side. This is the item that pays for itself. «We have been waiting for your approval since the third», said on the fifth, is worth more than an apology on the thirtieth.
  • What moved in the schedule, on the day it moved. Not in the monthly report. A date that slipped and was mentioned three weeks later is always «you were hiding it», even when you were not.

How to report a delay

There is a wording that works and a wording that produces an emergency meeting.

Works: what happened, what it means in dates, what we are doing, what we need from you. Four sentences, without a long apology. An apology moves the subject into feelings, and the client needs a decision.

Does not work: «we had technical difficulties». It says nothing and feels like evasion, even when it is the truth.

And always give a new number rather than «we will keep you posted». A deadline without a number is an open-ended delay, and it feels worse than a two-week delay with a date.

Hours: record them as you go, not at the end

Hours written down on Friday for the whole week are reconstruction from memory. They are always round, always slightly high and always hard to explain, and they are exactly what the client asks «why did this cost so much» about.

Recording as you go costs thirty seconds a day and settles that conversation in advance: every hour has a task, and every task has a description written while the work was fresh.

And an hour recorded against «general maintenance» cannot be defended. Not because it is not real, but because there is nothing to show for it.

Decisions live where they can be found

Half the decisions on a project are made in a phone call or a message, and then disappear. Three months later both sides remember differently, and both are honest.

A habit costing one minute: after every verbal decision, one written line, in the place attached to the task. Not minutes of a meeting, a line. «Agreed: the export moves to phase two. 14.03, in a call with Dana.»

This protects both sides. The client gets documentation, and you get evidence that the requirement changed, which is exactly what is missing when an argument about scope starts.

Who knows what

The client will not ask this directly, but they will feel it. A contractor where one person knows everything works beautifully until the day that person is ill, and then becomes a contractor who remembers nothing.

A simple defence: every task ends with a line saying what it actually was, rather than a silent close. Six months later that becomes the team's memory instead of one person's.

A monthly ten-minute meeting

Not an hour-long status. Ten minutes on the same five points:

  1. What closed, and which of it the client will feel.
  2. What opened that was not in the plan.
  3. What is stuck, and with whom.
  4. Which date moved, and why.
  5. What we need from you so that we are not blocked.

Whoever holds this conversation regularly stops getting the «what is going on» call. Not because the client stopped worrying, but because they already know.

The first week decides everything else

Whatever is not set up in the first week gets explained every month afterwards. Five things worth one hour now:

  • Register the access in the client's name. Domain, hosting, service accounts. It is both right and removes, in advance, the most unpleasant conversation there is.
  • Set a reporting date and write it down. «On the first» is an agreement. «At the end of the month» is a source of reminders.
  • Find out who decides on their side. Not who talks to you, but who approves. Projects stall when week six reveals that whoever approved had no authority.
  • Agree what happens to an urgent request. Not «we will do what is needed», but: what gets postponed in its place. Without that, every urgent request looks free.
  • Explain what your report looks like and show an empty sample. A client who knows what they will get stops imagining something else.

«Why is it so expensive» and how to answer

This is not a question about price but about ratio. The client holds a number they invented themselves, and yours is bigger.

The answer that works is not a justification but a breakdown: which task took how long, and how much of it was rework. A breakdown moves the conversation from «you are expensive» to «let us look at these three».

And if the breakdown reveals that part of the work was done twice, say so yourself. A client who discovers it alone stops believing everything else; a client who hears it from you gets a contractor who counts honestly even when it is inconvenient.

When to say no, and how

A request arriving mid-week calls not for a refusal but for an exchange. «We will take it, and what do we move out of this week?» That is not evasion, it is an accurate picture of reality: time is fixed.

Whoever says yes to everything looks convenient in the first month and unreliable by the third, because the dates they promised stop holding.

Holidays and handing over knowledge

Do not wait for illness to discover that one person holds everything. Two small habits are enough: a task being closed gets a line about what it actually was, and every client has a second person who at least knows the map.

Before a holiday, send the client two lines: who is covering and what they can be asked about. It sounds formal and prevents exactly the call that begins «I was trying to reach somebody».

What not to do

  • Do not promise a date to end a conversation. A date given to calm someone is remembered as a promise.
  • Do not send a longer report when there is a problem. It reads as a distraction. A problem calls for a shorter report and a conversation.
  • Do not disappear during a hard week. It is the one week when silence really does read as the thing the client fears.
  • Do not quietly fix a mistake the client did not notice. If it touched money or data, tell them. Someone who finds out on their own stops believing the rest.
